01 · It arrives

A result needs someone else's yes. Laid out in your order, against your criteria, it stalls at their desk.

02 · Their goals

Sit in their seat. What are they trying to get done, and what are they rewarded for? They decide inside their own rules and incentives, not yours.

03 · Their limits

What are they able to do, and what aren't they?

04 · Their rules

Which of their rules are hard checkboxes, and where do they have discretion? It's the wall sort, run on the gatekeeper.

05 · Up the chain

Does the discretion you need sit at this desk, or further up the chain?

06 · Re-laid, it clears

Same result, re-laid to fit. Lead with what helps them get their job done. It clears the hard boxes, earns the discretion, and still moves you toward your aim.

Not spin

The version that fits both.

Translation isn't spin. It's finding the version of your result that fits their constraints and still serves your goal.

Every dot is a version of the same result. Translating means finding one inside both.

Where it fires

Framing only moves built walls.

You can't persuade bedrock, so translate never fires there.

Bedrock

Can't be persuaded.

It fails against reality, whoever signs off. Conform to it.

Built

Someone's yes.

Man-made, and real right now. A gatekeeper decides. The only place translate fires.

Decoration

Nobody to ask.

It fails only against habit. Drop it. There's no yes to win.

No built gate between the result and the outcome? Go straight through.

It can send you back

When a hard box fails.

The receiver has no discretion and the checkbox fails. Framing can't fix it. Escalate, or go back into the loop: the hard box just showed the converged answer needs work. A route up the chain you hadn't seen goes back in as a new option.

The door principle

A yes won on framing alone.

A yes won on framing alone doesn't survive a close look. That's why nothing goes to translate before it survives converge: persuading a gatekeeper of something unchecked spends credibility you'll need for the next yes.

Read any gatekeeper before you face them

  1. Their goals and incentives.
  2. What they're able to do, and what they aren't.
  3. Which rules are hard checkboxes, and where they have discretion.
  4. Whether the discretion you need sits further up the chain.

And when a hard checkbox shows the converged answer needs work, it feeds back into the loop.

WHERE IT BREAKS
  1. The posted criteria aren't the real ones. You frame to the stated checkboxes while the decision turns on something unwritten.
  2. Their job and your objective genuinely conflict. Then no framing serves both. You're choosing which one to give up, not translating.
  3. The receiver has no discretion at all, and the checkbox fails. Framing can't fix it. Escalate, or go back into the loop.
  4. The framing outruns the result. A yes won on framing alone doesn't survive a close look, which is why nothing goes to translate before it survives converge.
